5 signs your company needs a fractional AI CTO

If your board wants an AI strategy, your POCs never ship, or nobody senior owns AI, you probably need a fractional AI CTO. Here are the five signs, and what to do.

The short version

If three or more of these five signs are true, your company probably needs a fractional AI CTO. You have the ambition, but nobody senior is owning the path from idea to production, and that is exactly the gap a fractional AI CTO closes.

The five signs

  1. Your board wants an AI strategy, and a deck will not cut it. They want a plan tied to your data and stack, with a clear 90-day path to value.
  2. Your team has POCs that never reach users. Demos that impress in a meeting and then die. Nothing moves a business metric.
  3. Nobody senior owns AI direction. AI is "whoever has time" work, so it never crosses from demo to production.
  4. Data and compliance risk keep stalling projects. Privacy, data residency and "where does the data go" freeze things before they start.
  5. You need CTO-level judgment, but cannot justify a full-time hire. You want senior technical ownership one or two days a week, not a full salary.

What to do about it

You do not need to hire a full-time executive. You need someone senior, one or two days a week, who sets the roadmap, ships the first use case to production, and owns governance while they do it.

The lowest-risk first step is a readiness assessment: it turns "we should do AI" into a scored, prioritized plan before anyone writes code.
