What is a fractional AI CTO, and when do you need one?

A fractional AI CTO owns your AI strategy and execution part-time, usually one or two days a week. Here is what they do, how a CAIO differs, and the signs you need one.

The short version

A fractional AI CTO is a senior technical leader who owns your AI strategy and execution part-time, usually one or two days a week. You get CTO-level judgment on strategy, governance, vendor selection and hands-on build, without paying for a full-time hire. It fits teams that need AI in production but do not yet need, or cannot yet justify, a full-time executive.

What a fractional AI CTO actually does

The point is ownership. Most AI stalls because nobody senior owns the path from demo to production. A fractional AI CTO is that owner, at a fraction of the cost.

Fractional AI CTO vs CAIO

A fractional AI CTO leans technical: architecture, build, stack and vendor decisions. A Chief AI Officer, or CAIO, leans on direction and governance across the business. In a large company these are two roles. In a small or mid-sized company one person usually does both, part-time. That is the model I run.

When you need one

You need a fractional AI CTO when your board wants an AI strategy and you need more than a deck, when your team has POCs that never reach users, or when governance and data risk keep freezing projects. If you have the ambition but nobody senior owning execution, this is the lowest-risk way to fix it.

How it works and what it costs

Most engagements run one or two days a week, $6,000 to $12,000 per month, with a 3 to 6 month minimum. Many start with a fixed-scope AI Readiness Sprint first, so you get a plan before committing to the retainer.
